The method was not a sophisticated zero-day exploit. It was not a credential stuffing attack against Vercel’s own authentication. It was an OAuth token — the kind that gets granted when an employee at Vercel clicks “Allow” to connect a third-party AI productivity tool to their Google Workspace account.
The compromised tool was Context.ai, an AI-powered enterprise productivity assistant. An attacker compromised Context.ai’s Google Workspace OAuth application and used that access to take over a Vercel employee’s Google Workspace account. From there, they accessed Vercel’s internal systems and exfiltrated customer data.
Vercel is disclosing this. They have notified affected customers and are urging credential rotation. But the security lesson here is not specific to Vercel or Context.ai.
This attack vector — a trusted third-party AI tool with OAuth access to enterprise systems — exists in thousands of organizations, today, connected to tools that have far less security maturity than Vercel.
What Happened: The Attack Chain
The Vercel breach is a textbook OAuth supply chain attack. Understanding the chain helps explain why this is a systemic risk, not an isolated incident.
Step 1: Context.ai’s OAuth application is compromised. Context.ai provides an AI office suite that connects to Google Workspace, Microsoft 365, and similar enterprise productivity platforms through OAuth. The OAuth application — the registered integration that users authorize when they click “Connect with Google” — was compromised by the attackers. The specific method of compromise has not been fully disclosed, but the Trend Micro analysis suggests it occurred through credential theft targeting Context.ai’s development infrastructure.
Step 2: The compromised OAuth app is used to access Vercel employee accounts. OAuth tokens granted to the Context.ai application by Vercel employees remained valid after the compromise of the OAuth application itself. The attackers used the compromised application to access the Google Workspace accounts of Vercel employees who had previously authorized Context.ai.
Step 3: Google Workspace account access enables internal system access. A Vercel employee’s Google Workspace account is not just email — it’s the authentication layer for a broad range of internal tools and systems. Single sign-on (SSO) configurations that use Google as the identity provider mean that access to the Google account often means access to internal systems. The attackers leveraged this.
Step 4: Customer data is exfiltrated. Using the access obtained through the compromised employee account, the attackers accessed systems containing customer data and exfiltrated it. Vercel describes the affected data as “limited customer credentials” — the scope is under investigation.
The total time from initial Context.ai compromise (which began around June 2024 based on Trend Micro’s analysis) to Vercel’s disclosure (April 19, 2026) represents a nearly two-year window during which the compromised access existed.
The OAuth Supply Chain Problem at Scale
The Vercel breach is one node in a problem that is structural to how modern enterprise software works.
Every organization that uses SaaS software — which is every organization — has granted OAuth permissions to dozens, hundreds, or in some cases thousands of third-party applications. Each of these applications has been authorized to access some portion of the organization’s Google Workspace, Microsoft 365, Salesforce, or other identity-anchored systems.
The security assumption behind this model is that each third-party application is trustworthy: that it is built securely, that it maintains the security of its OAuth credentials, and that it will not be compromised in a way that exposes the access it has been granted.
The Vercel/Context.ai breach demonstrates that this assumption is not always correct.
Context.ai is not a negligent or unsophisticated company. It provides enterprise software to sophisticated customers, including large technology companies. It almost certainly had security practices in place. It was still breached in a way that exposed its customers’ OAuth tokens.
The implication is not that organizations should stop using SaaS tools. It’s that the OAuth permissions granted to third-party tools need to be treated as an attack surface — one that is currently poorly inventoried, rarely audited, and almost never included in standard threat models.
The AI tool angle makes this worse. AI productivity tools have proliferated rapidly in 2025-2026, and they typically require broad access to enterprise systems to function — reading email, calendar, documents, and communications to provide AI assistance across the user’s work context. An AI tool that can read your email, your documents, and your calendar has access to a substantial portion of your enterprise’s sensitive information. If that tool is compromised, that access is compromised.
How Many Third-Party AI Tools Have OAuth Access to Your Systems?
This is not a rhetorical question. It’s a question that most security teams cannot answer accurately.
The typical enterprise OAuth landscape includes:
Productivity AI tools — writing assistants, meeting summarization tools, email drafting assistants, scheduling optimizers. Many of these require Google Workspace or Microsoft 365 OAuth to access calendar, email, and documents.
Developer tools — code review assistants, documentation generators, CI/CD integrations. These connect to GitHub, GitLab, Jira, Confluence, and similar platforms via OAuth.
Sales and marketing AI tools — CRM-integrated AI assistants, outreach automation, conversation intelligence tools. These connect to Salesforce, HubSpot, and communication platforms.
HR and recruitment AI — resume screening tools, interview assistance, onboarding automation. These connect to HR information systems and often have access to sensitive employee data.
Customer success and support AI — tools that read support tickets, analyze customer data, and suggest responses. Often connected to Zendesk, Intercom, or Salesforce.
Each of these categories contains multiple competing vendors, many of whom are growth-stage companies with immature security programs. Each represents a potential attack vector of exactly the type exploited in the Vercel breach.
The OAuth permissions granted to these tools are often:
- Granted at the individual user level without IT or security visibility
- Broader in scope than the tool actually needs to function
- Never reviewed or revoked after initial authorization
- Not included in vendor security assessments or third-party risk management programs
The Identity Layer Is the Attack Surface
The Vercel breach, the axios supply chain attack we covered earlier this week, and the broader pattern of supply chain compromises in 2026 all point to the same structural vulnerability: attackers are targeting trusted intermediaries to reach well-defended targets.
In the Vercel case, the intermediary is a third-party AI tool with OAuth access to enterprise identity. The lesson is not just about AI tools — it’s about the identity layer.
Modern enterprise authentication is built around identity providers (Google, Microsoft, Okta) that serve as the trust anchors for hundreds of downstream applications. Compromise any application that has been granted OAuth access by enterprise users, and you may have a path to those users’ enterprise systems — not through the identity provider itself, which is well-defended, but through an authorized application that the identity provider trusts.
This is why attackers are targeting OAuth applications. They are the soft underbelly of enterprise identity: less well-defended than the identity providers themselves, with access scopes that are often broader than necessary, and frequently not included in security monitoring.
What Enterprise Security Teams Should Do
1. Audit all OAuth applications in your Google Workspace and Microsoft 365 tenants. Google Workspace Admin and Microsoft Entra ID both provide tooling to enumerate all OAuth applications authorized by users in your organization, the scopes they have been granted, and the users who have granted them. Run this audit if you haven’t recently. The results will likely surprise you.
2. Identify and revoke unnecessary or over-scoped OAuth grants. Once you have the inventory, identify applications that have been granted scopes beyond what their function requires. An email drafting tool that has been granted access to your Google Calendar and Drive may not need both. Applications that are no longer actively used should have their OAuth grants revoked.
3. Implement OAuth application allowlists. Both Google Workspace and Microsoft 365 support policies that restrict which OAuth applications users can authorize. Rather than allowing any application, require security review and approval before users can grant OAuth access to new third-party tools.
4. Include third-party AI tools in your vendor security assessment program. AI tools that access enterprise identity and data should go through the same vendor security assessment process as other SaaS tools with sensitive data access. This includes reviewing the vendor’s security program, data handling practices, incident response procedures, and OAuth security architecture.
5. Monitor OAuth token usage for anomalies. OAuth access generates audit logs. Ensure those logs are being reviewed — either directly or through your SIEM — for anomalous patterns. Access from unexpected geographic locations, unusual access times, or access to data volumes inconsistent with normal usage are indicators worth investigating.
6. Implement least-privilege OAuth scopes. When users in your organization authorize new OAuth applications, the scope of access should be the minimum necessary for the application to function. Many applications request broader scopes than they actually need; your OAuth policy should require justification for broad scopes and default to narrower grants.
7. Have a plan for third-party OAuth compromise. If a SaaS tool your organization uses is compromised in the way Context.ai was, you need to be able to respond quickly: identify which users have granted that tool OAuth access, revoke those grants, audit what data was accessible through the compromised access, and assess whether any of that data was exfiltrated. The faster you can execute this response, the more contained the impact.

The answer to that question should drive a program of ongoing vendor security assessment, OAuth audit, and supply chain risk management — not a one-time cleanup following a specific incident.
The Vercel breach is a reminder that the attack surface extends beyond your own systems. It includes every service, tool, and application that your organization trusts enough to grant access. In an enterprise where AI tools have proliferated rapidly, that trust surface has expanded dramatically — and the security scrutiny applied to it has not kept pace.
